How CFB Strategy Rooms work
Nine steps โ from room setup to persistent org knowledge. Every session produces a structured, queryable graph with zero extra effort.
Create & Configure the Room
The host (Facilitator/Team Lead) creates a Strategy Room using the 5-step wizard. The room is configured before anyone joins โ so the session starts with structure, not setup.
- โEnter org name, team name, team size, and strategic mission
- โChoose onboarding questions members will answer when they join (position, department, employee number, etc.)
- โSet a welcome message and optional session key for secure access
- โPick from 5 pre-built templates: QBR, Roadmap, Retro, Risk Review, or OKR Planning
Members Join & Onboard
Team members join using the room code. Before reaching the canvas, each member completes a short onboarding that gives the facilitator the context they need โ no pre-meeting forms required.

Phase 1 โ Frame
The host sets the stage. The team aligns on what problem they're solving, what's in scope, and what success looks like before a single idea is submitted.
- โHost publishes the Actionable Purpose Directive (APD) โ the session's north star
- โOptional thinking frameworks: SWOT Analysis, PESTLE Scan, or Issue Tree to structure the challenge
- โTimer controls (1โ60 min) keep the phase on track
- โHost can broadcast pinned messages to the whole room at any time
Phase 2 โ Ideate
Every team member submits their ideas, observations, and proposals as nodes on the shared canvas โ simultaneously, without waiting to speak.
- โNode types: Problem, Solution, or Concept (labels customisable per room)
- โAssign each node to a strategic pillar or group (colour-coded on canvas)
- โAdd an extended description or tag an impact level (High / Medium / Standard)
- โDuplicate detection alerts warn when a headline already exists in the room or across the org
Phase 3 โ Cluster
The team draws connections between ideas to reveal dependencies, tensions, and thematic clusters. This is what turns a list of ideas into a strategic picture.
- โConnect Mode: draw directional relationships between any two nodes
- โRelationship types: CAUSES, ADDRESSED_BY, REDUCES, BUILDS ON, OVERLAPS WITH, or custom types
- โType Connection Rules let the host restrict which node types can link โ enforcing the org's taxonomy
- โThe live graph layout updates in real time for all members
Phase 4 โ Vote
Members endorse the proposals they believe matter most. The strongest signals rise to the top โ without anyone moderating or filtering.
- โOne endorsement per node per member โ keeps signal quality high
- โAnonymous or attributed endorsements (member's choice, within the host's anonymity setting)
- โBlind mode: endorsement counts hidden until the host reveals โ prevents bandwagon bias
- โKPI Dashboard shows live participation rate, contribution balance, and endorsement distribution
Phase 5 โ Plan
The session closes with accountability. The host logs decisions, assigns action items, and files the session output โ all from inside the same room.
- โDecision Log: record every decision with rationale, alternatives, and status (Open / Superseded / Reversed)
- โAction Items: assign tasks with owners, due dates, and priority levels before anyone leaves
- โOKR Tracker: attach objectives and key results to close the session with measurable targets
- โRisk Register: log any risks surfaced during the session with owner and mitigation plan
AI Generates the Session Output
When the session closes, the AI reads the full knowledge graph and generates structured output the team can act on immediately โ no notetaker, no follow-up email needed.
